Coordinating a 4-product research program for Workspace's first visual refresh in 8 years

Overview

The Workspace editors hadn't visually changed since 2016. The mandate, from the VP of UX: "We need to make our products look more modern, more fresh."

The challenge was structural as much as visual: four products (Docs, Sheets, Slides, Drive), each with its own team and decision-makers, needed to ship a coordinated change on an accelerated timeline — while leadership was openly worried about change aversion masking whether the redesign actually worked.

Approach

Coordinated four other researchers to scale tactical studies across the four products, with shared protocols and reporting templates, and all insights consolidated into one always-current, stakeholder-accessible source of truth.

Built a measurement framework grounded in past change-aversion research (both internal and external precedent), defining success metrics at multiple time horizons — week 2, week 4, week 6 — so early negative signal from change aversion wouldn't be mistaken for a failed redesign. Took this plan through a Director-level review to align stakeholders and pre-empt concerns before launch.

Developed a "first impressions" survey methodology to gather early, at-scale, high-confidence feedback on purely aesthetic changes — reviewed at the Director level to greenlight the visual direction before deeper investment.

Ran multiple rounds of usability studies to catch functional (not just aesthetic) impact, plus an internal and alpha testing program tracking behavioral log metrics to catch usability regressions early.

Built one shared survey template across all four products to speed up alignment and analysis, with detailed distribution planning to size exactly how many alpha users were needed for a reliable signal given the accelerated, coordinated launch timeline.

Impact

Highly successful launch reviewed at the VP level, affecting roughly 1 billion users across the four products.

No drop in product CSat post-launch, and the new design was largely preferred by users — the first full visual refresh of the Workspace editors in 8 years.

The change-aversion-aware measurement framework and multi-product survey template became the reusable playbook for coordinating research across Workspace's product teams.
